Agreed, if your process is the same than most likely you received in a batch of lead free BGAs that are supposed to be leaded. Happens to us all the time and vice versa...

Passives first reflow, and BGAs second side reflow. Uses only one heating cycle for your BGAs, and the passives will stay in place just fine given correct profile parameters. There are a few exceptions, but this is generally how it is done. My $.02

Hi Rob, Could be moisture getting into the boards or the BGAs or it could be drafts messing with the thermocouples measuring the heat at board level meaning you over cook it. Are you pre-baking the PCBAs & the BGAs before reworking and replacing?

Early on when we started looking at BGAs we tried dipping. We've done it in production for a couple decades with flipchips. Dip fluxing BGAs worked fine in the lab but we ended up starting production with screen printed flux for cycle time reasons.
